Coinbase CEO Armstrong Challenges Engineers to Achieve AI Coding Proficiency in One Week, Aiming for 50% AI-Generated Code

Coinbase CEO Brian Armstrong dismissed engineers who did not adopt AI coding tools within a week of his directive, as the cryptocurrency exchange aims to achieve 50% of its code production through artificial intelligence by October.

“~40% of daily code written at Coinbase is AI-generated. I want to get it to >50% by October,” Armstrong stated on X, positioning the company as one of the most proactive users of AI development tools in the technology sector.

The stark ultimatum followed Armstrong’s dismissal of internal projections suggesting that achieving 50% AI adoption among engineers would take several quarters.

“Initially, they were suggesting, ‘Okay, over the next quarter, two quarters, we’ll reach 50% adoption.’ I said, ‘You’re telling me— why can’t every engineer just onboard by the end of the week?’” Armstrong elaborated on John Collison’s “Cheeky Pint” podcast.

Several engineers were let go after failing to provide satisfactory reasons for not meeting the deadline.

“I joined this call on Saturday and there were a few individuals who hadn’t completed it. Some had valid reasons, as they were just returning from a trip or similar, while others did not, and they were terminated,” Armstrong disclosed.

Armstrong recognized that the “heavy-handed approach” faced internal backlash, but he clarified the significance of AI at Coinbase.

“Some individuals were quite unhappy with that heavy-handed approach, but I believe it clarified that we need to engage with this and learn about it,” he remarked.

Armstrong’s “rogue” Slack message circumvented conventional adoption timelines after learning that engineers might require months to adapt to AI tools.

“I mandated it,” Armstrong told Collison. “I went rogue. I posted in the all-in Slack channel… I said, ‘AI’s important. We need you to all learn it and at least onboard,” he stated.

“You don’t have to utilize it every day yet until we conduct some training, but at least onboard by the end of the week. And if not, I’m hosting a meeting on Saturday with everyone who hasn’t done it, and I’d like to meet with you to understand why.’“

The Saturday accountability meeting included engineers with legitimate reasons, such as recent travel, alongside those without valid justifications for non-compliance.

Coinbase’s AI strategy emphasizes specific use cases rather than universal applications.

Frontend development, less-sensitive backend systems, and unit testing are the areas that benefit most from AI support, while security-critical financial systems require human oversight.

“Clearly, it needs to be reviewed and understood, and not all sectors of the business can utilize AI-generated code. However, we should be using it responsibly as much as we can,” Armstrong noted on X.

You don’t want people vibe-coding these systems moving money,” Armstrong warned. “You must conduct code reviews and have the necessary checks in place with humans involved.“

The company created repository sensitivity matrices to identify criteria for AI tool usage, ensuring customer safety standards while facilitating rapid development.

Notably, Coinbase’s monthly “AI speedruns” highlight successful implementations, with top-performing teams educating colleagues on effective AI integration methods.

“Every month we host, we call it an AI Speed Run where one of the engineers volunteers that month to run a training for how they’re using it,” Armstrong explained.

The productivity enhancements allow individual engineers to complete projects that previously took months in just days.

“This has enabled remarkable success stories that weren’t feasible 12 months ago, such as single engineers refactoring, upgrading, or creating new codebases in days instead of months,” Armstrong noted.

Tech Industry Embraces Aggressive AI Adoption Despite Implementation Challenges

Armstrong joins other tech CEOs in mandating AI adoption across engineering teams. GitHub surveys indicate that 92% of programmers at major companies already utilize AI coding tools, with 70% reporting productivity benefits, supporting Armstrong’s ambitious timeline.

However, implementation challenges remain prevalent across the industry. Stripe co-founder John Collison raised concerns about long-term sustainability during his podcast with Armstrong.

“It’s evident that having AI assist in writing code is very beneficial. It’s unclear how to manage an AI-coded codebase,” he stated.

Nonetheless, Armstrong acknowledged ongoing difficulties. “I agree. I think we’re still figuring that out too.”

“You can probably go too far with it. You don’t want individuals vibe coding these systems moving money,” he stressed.

The aggressive AI integration extends beyond engineering to other departments.

“We want to ensure it’s utilized not just in the engineering teams. It should really be any team. Design is using it extensively. Product managers. I believe FP&A could even be utilizing this,” Armstrong mentioned.

Coinbase now incorporates AI as a participant in decision-making processes.

“We use a decision-making process called RAPIDS, and everyone contributes their input. We now have a row for AI that provides its input as one of the contributors to decision-making,” Armstrong revealed.

Notably, Armstrong also shared that he makes significant use of the tools. “Even as CEO, by the way, I use it a lot,” he noted.

Looking ahead, while critics argue that the rapid pace of adoption may jeopardize code quality and security, AI adoption continues to rise daily.
